Decision Making Diagnostic
Six phases. Roughly ten hours. A working format for writing decisions down before you make them — and reviewing them after.

Decision Format · Phase 02
One page. Filled in before the decision is announced.
What’s inside
Phase 01
45 min
A self-audit that scores your current decision-making practice across five dimensions. The honest read on where you actually are. Most people score themselves higher than they should. The audit will show you exactly where the gaps are.
Outcome: A clear-eyed read on your current practice.
Phase 02
1 hour
The one-page Decision Format used to write decisions down before you make them. Decision, alternatives, reasons, asymmetric risks, conditions for changing your mind. Filled in once on a real decision you have on the table this week.
Outcome: A written-down version of a decision you currently face.
Phase 03
45 min
A real (anonymised) decision worked through the format at depth. Read it, mark it up, note what surprises you. The example is the most substantive piece of writing in the Module — the kind of decision-doc the Module is teaching you to write.
Outcome: A clear picture of what good looks like.
Phase 04
1.5 hours
The companion document to the Format. What to fill in before you announce a decision, designed to surface the assumptions the announcement will hide. Apply to the same decision you wrote up in Phase 02.
Outcome: A pre-mortem on a real decision in your work.
Phase 05
1 hour (returning at 30 days)
A 30-day-after template for revisiting any decision. What you got right. What you got wrong. What to update in the Format itself. The compounding practice — each decision you review sharpens the next decision you write.
Outcome: A feedback loop you can run on every commercial decision.
Phase 06
30 min
How to install the practice. Cadence, where it sits in your week, when to use the Format, when not to. The integration brief.
Outcome: A practice you can actually keep up with.
Total time: roughly ten hours, worked through over four to six weeks. Free, always. Yours forever.
About the author
I’m Samuel — founder of FutureMBA, ex-CFO, fifteen years in operating and advisory roles. The Decision-Making Module is the format I’ve been using and refining across forty-plus businesses. It’s the single highest-leverage practice I’ve found, and I’m giving it away because the people who actually do the work tend to keep coming back for more.
